The problem
AI creates capacity inside roles before most organisations have a plan for what to do with it. The default plan is no plan: the freed capacity evaporates into slack, shadow work and busier-looking calendars, and the investment never shows up in the numbers. The only deliberate version of that story is usually the bleak one, where capacity means headcount.
There is a better version. When IKEA's chatbot took over 47 per cent of customer enquiries, the obvious move was to cut 8,500 call centre roles. Instead, Ingka Group retrained those people as remote interior design advisors, and that channel generated 1.3 billion euros in a single year. The chatbot did not create that value. The decision to redesign the roles did.
That is the whole thesis. Licences do not equal adoption. Usage does not equal value. AI creates value when the work itself changes, and the biggest returns come from redirecting human capacity toward higher-value work, not deleting it. The Role Redesign Sprint is where that decision gets made deliberately: one role, rearchitected on purpose.

How it runs
One role. Two to three weeks. Three facilitated sessions plus structured async work. Participants: the role holder(s), their manager, and someone with the authority to change the workflow.

Deconstruct
Break the role into its real task inventory, not the position description. Score each task for time, friction and judgement density. Ground rule: disclosure is safe. People tell the truth about how they actually work, including the AI use nobody approved, or the whole exercise runs on fiction.

Sort
Run every task through the Three Gates Framework: can AI do this, what is at stake if wrong, what happens to our people. Four lanes come out the other side. The Eliminate lane matters most commercially: tasks that were friction all along, which AI should not do either. Clearing them is never a headcount exercise; it hands capacity back to the work that creates value, and it is where most Sprints pay for themselves before any AI is deployed.

Architect
Define the residual human core of judgement, accountability, relationships and quality control, and test whether it holds together as a coherent job. Then answer the question most organisations skip: what does the freed capacity become? Higher-value work the role never had room for, latent demand nobody was serving, quality that was always rushed. Rebuild the workflows around that answer. AI delegation starts at a conservative dose with full human review, and autonomy steps up only as evidence accumulates. Titration, not a switch.

Embed
Baseline the strong metrics, run for 30 days, adjust delegation levels on evidence. We do not report licences, logins or prompts run. Ever.
What this is not
Not a training program. Not an AI strategy deck. Not a use case assessment that dies in a slide. One role, rebuilt end to end, with the architecture to repeat it.
Investment and what comes next
The Sprint is fixed-scope and priced from AUD $18,000 (ex GST): one role, two to three weeks, three facilitated sessions, and all four deliverables (Role Charter, Delegation Map, workflow specs, baseline metrics). No day rates, no scope drift. Most Sprints uncover enough freed capacity to cover their own cost before any AI is deployed. Run the AI Maturity Team Edition first and its fee is credited in full against the Sprint.
